Where should Learner Mobile grow next?

A growth strategy for Learner Mobile’s mid-sized “Growth” clients. I tested three hypotheses, mapped 15+ competing training platforms, sized the market, and turned it into four growth moves and an AI-powered admin vision, presented to SVI leadership.

MY ROLE

Strategy & Growth Consultant (MBA internship)

COMPANY

SVI, a training and organizational development firm, and its Learner Mobile platform

TIMELINE

Summer internship, 3 months

OUTCOMES

$990M serviceable market. $6M to $12M ARR opportunity in 3 years. Presented to leadership

OVERVIEW

Looking at a company I already knew, this time as a leader.

I had spent years inside Learner Mobile designing the product and the brand. This internship asked me to look at it the way leadership would: where the market is, who the competition is, and where growth actually comes from.

The focus was “Growth” clients: mid-sized companies with dispersed, frontline workforces, limited training infrastructure, and often a one-person training team. Learner Mobile had 9 of them, with a goal of 30+.

HYPOTHESES

I started with three testable hypotheses.

KEY QUESTION

How can SVI create and capture more value over time with its Growth clients?

H1 · CONTENT

If Learner Mobile delivers fast, AI-powered content creation built for mid-sized teams, adoption and retention will increase.

H2 · DIFFERENTIATION

If it strengthens integrations and adds decision-support analytics, it will stand out from major competitors and win share.

H3 · CONVERSION

If the first-time admin experience includes guided onboarding, more trials will convert to paying customers.

Each hypothesis was tested with Porter’s Five Forces, SWOT, a value-cost analysis, and a Strategic Cascade, moving from market structure to a specific position.

COMPETITIVE LANDSCAPE

I compared 15+ platforms on the factors that decide deals.

I profiled 15+ training platforms across small-business and enterprise tiers, from micro-learning tools to enterprise suites, using PitchBook, Crunchbase, LinkedIn, and industry articles. Instead of feature checklists, I compared them on four dimensions, then wrote a strategic take on each.

AI capabilities

From basic card generation to skills graphs and GenAI authoring

Integration ease

Zapier and HRIS connectors up to full APIs and SSO

Market traction

SMB adoption vs. midmarket growth vs. large enterprise

Stickiness

What keeps customers: UX, engagement, skills tracking

Pricing ranged widely, from about $1 to $15 per user for most platforms, which framed where a mid-sized bundle could sit.

MARKET SIZING

Sizing the market, and the share we could realistically win.

TAM, total market: $4.4B. About 110,000 mid-sized companies worldwide (2,000 to 20,000 employees)× $40K average annual spend.

SAM, serviceable market: $990M. U.S., Canada, UK, and India (about 33,000 companies)× 75% ICP fit = 24,750 companies× $40K.

SOM, share we could win in 3 years: $6M to $12M ARR. 150 new Growth clients (25, 50, 75)× $40K = $6M. The 300-client stretch target = $12M.

WHERE TO PLAY, HOW TO WIN

A Strategic Cascade from aspiration to systems.

01 Winning aspiration: become the leading provider of fast, scalable, AI-driven training for the modern workforce.

02 Where to play: mid-sized Growth clients with 2,000 to 5,000 employees, starting with car wash, healthcare, retail, and banking.

03 How to win: product-led sales; scalable, repeatable systems that increase conversion and shorten sales cycles.

04 Capabilities: AI content tools, guided admin onboarding, modular service delivery, segment-specific sales support, and analytics that prove value.

05 Management systems: HubSpot for lifecycle tracking, Asana for delivery, client dashboards for launch, adoption, and renewal milestones.

GROWTH STRATEGY

Four growth moves.

The payoff: new Growth clients add up to $6M in new ARR over three years, at about $40K per client per year.

Year 1: 25 clients, $1M plan ($2M stretch)

Year 2: 50 clients, $2M plan ($4M stretch)

Year 3: 75 clients, $3M plan ($6M stretch)

MOVE 01

Prioritize industries

WHY

High-compliance, distributed-workforce sectors like healthcare, retail, energy, manufacturing, and automotive.

HOW

Segment with intent data, build industry-specific landing pages and collateral, and pilot a few accounts per industry before scaling.

MOVE 02

Refine the ideal customer profile (ICP) and buying triggers

WHY

Not every mid-sized company needs mobile training. Narrow by org structure, pain points, and lifecycle stage.

HOW

Audit the CRM for shared traits of high-retention accounts, interview clients about triggers and champions, and update lead scoring.

MOVE 03

Build a 12 to 24 month sales roadmap

WHY

Lean teams need fast wins and clear value.

HOW

Package a “Growth Client Bundle” with tiered pricing, implementation support, and dashboards. Set quarterly OKRs on channel growth, vertical penetration, and sales velocity.

MOVE 04

Make the product stickier

WHY

Lean teams and high turnover mean clients must see value fast.

HOW

Role-based onboarding templates, personalized learning paths, a Product Advisory Council of Growth clients, and onboarding bootcamps.

PRODUCT RECOMMENDATION

Reimagine the admin dashboard as an AI assistant.

The biggest product bet: turn the admin dashboard from a reporting tool into an AI-powered panel that works like an assistant for training teams. It answers the questions a one-person training team has: where engagement is dropping, who shows leadership potential, and whether training is moving business results.

Learner insights

Evolving profiles and cohort trends by role

Engagement health index

Heatmaps and drop-off flags by team or region

Manager coaching summaries

Weekly insights with suggested 1-on-1s

Skills and talent mapping

Link learning to internal mobility

Transparent AI

Confidence levels, explanations, and admin controls

ROI visibility

Define success up front, then a one-click ROI report

HOW IT SHIPS

Pilot with a small client cohort, release as optional modules clients can switch on, and support adoption with short in-app admin tutorials.

WHAT HAPPENED NEXT

Leadership adopted the direction. The company now builds for the frontline worker.

Strategy

Refocused the whole company on the frontline worker.

Go-to-market

Rebuilt around frontline teams and the managers who lead them.

Personas and ICPs

Created from scratch to define who we sell to and why.

Roadmap

Reprioritized, with the product moving in a new direction.

Analytics

Now the centerpiece, matching the AI admin panel I recommended.

You can see the shift in the relaunched Learner Mobile website →

I presented the full strategy and recommendations directly to SVI leadership.

THE PM TAKEAWAY

Having designed the product helped me keep the strategy honest.

Most growth strategies are written by people who have never used the product. I had designed it. That let me separate what the market wanted from what the platform could credibly deliver, and point the roadmap at the gap between the two.

LET’S TALK
